Shadow AI in the Workplace: Why Unapproved Tools Are a Growing Risk and What to Do About It
Just a few years ago, “shadow IT” meant employees installing their own file-sharing apps or using personal email for work. Today, a similar pattern is unfolding with artificial intelligence. Workers are quietly turning to ChatGPT, Microsoft Copilot, and other generative AI tools without official approval. This phenomenon, often called “shadow AI,” poses real risks to corporate data and privacy.
When an employee enters confidential customer data, internal strategy documents, or personal information into a free AI tool, that data leaves the organization’s control. It may be stored, processed, or even used to train the AI provider’s models. Many companies have no policy on this, and boards are only now beginning to catch up. The gap between how quickly employees adopt AI and how slowly governance responds is widening.

The term “shadow AI” draws a direct parallel to shadow IT. In both cases, employees bypass official channels to use software they find helpful or convenient. During the rapid adoption of generative AI tools in 2023 and 2024, many workers started using chatbots, text summarizers, and code generators without informing IT or security teams. A 2024 survey by NetApp found that over 40% of employees admitted to using generative AI tools at work without their employer’s knowledge. The reasons vary: frustration with slow procurement, desire for faster results, or simply not knowing it was a concern.
Boards and executive teams have been slower to respond. Many organizations lack clear AI usage policies, approved tool lists, or training on safe AI use. As a result, sensitive information is routinely uploaded to third-party servers, often in jurisdictions with different data protection laws. The risks of shadow AI go beyond mere policy violations. Data leakage is the most immediate threat. If a sales rep copies a list of prospective clients into an AI tool, that list now exists outside the company’s security perimeter. Compliance is another major concern. Regulations like GDPR, HIPAA, and CCPA place strict requirements on how personal data is processed. In industries like healthcare or finance, even a single incident can trigger regulatory scrutiny.

Monitor network traffic and software inventory. Use existing security tools to detect unusual traffic to AI services. Many network monitoring solutions can flag connections to known AI platforms. Also, conduct periodic software audits or send out anonymous surveys to understand which AI tools employees are actually using.
Train employees on the risks, not just the rules. People are more likely to comply when they understand the “why.” Explain that a single copied line of code or a customer email could lead to a breach. Use concrete scenarios. Emphasise that the company wants to enable AI use, but safely.
Establish a process for tool approval. Make it easy for employees to request a new AI tool. If the approval process takes weeks, people will bypass it. Streamline the review to assess privacy, security, and compliance quickly. A fast, transparent process reduces the temptation to work around it.
